How to Choose a Zoho Implementation Partner

Zoho implementations fail more often than the software deserves, and the reason is usually who did it rather than what was done. Here is what to ask before you sign anything.

1. Do you earn commission on my licences?

Not disqualifying, but you need to know. A partner earning a recurring percentage on your Zoho One subscription has a structural reason to recommend Zoho One. Ask directly, and if the answer is yes, ask them to show their working on why the recommended tier beats the alternative for your headcount.

2. What does discovery look like?

If the answer is a one-hour call, walk away. A real implementation starts by documenting how you sell and deliver today — including the parts held together by one person’s memory. Expect three to five hours of your team’s time before anyone touches configuration.

A consultant who does not ask about your process will configure the demo, and the demo is not your business.

3. Can I see a written scope before I commit?

  • What specifically gets configured, module by module
  • What data gets migrated and how it is validated
  • What integrations are included and what is explicitly out
  • Milestone dates and what triggers each payment
  • What happens when scope changes mid-project

4. Who actually does the work?

Ask whether the person on the call is the person building it. Larger partners sell with senior consultants and deliver with juniors, which is fine if disclosed and priced accordingly — and a problem if you find out in week three.

5. What documentation do I get?

You should receive written documentation of the configuration, recorded training per role, and — critically — a map of every custom function to what triggers it. Custom Deluge that only the original developer understands is a liability the day they become unavailable.

6. What happens after go-live?

The real questions surface in the first two weeks of actual use. Any serious implementation includes a support window. Ask how long it is, what it covers, and what ongoing support costs afterwards.

Red flags

  • A fixed price quoted before any discovery has happened
  • No mention of data migration or validation
  • Promises about adoption without any training plan
  • Reluctance to name what is out of scope
  • No documentation deliverable listed anywhere
  • Pressure to buy licences through them today

The one that matters most

Ask them to describe a project they advised against. A consultant who has never talked a client out of something is a consultant who sells whatever is asked for, and that is not the person you want deciding how your business runs.
